A furnace only makes sense where the ducts already run

A furnace heats air and pushes it through ducts. If the house heats with a boiler and radiators or baseboard, a furnace is not the drop-in replacement, because there is nothing to connect it to; that house is choosing between a new boiler and a heat pump, and a furnace belongs on the list only if ductwork is going in anyway. Where ducts exist, their condition matters, since a new furnace blowing through leaky runs in a cold basement gives up part of what it just made.

Condensing furnaces run at 90 to 98 percent AFUE and vent differently from the unit they replace. The exhaust is cool enough to leave through PVC, run horizontally out a sidewall, with a second pipe bringing combustion air in. The heat exchanger condenses water vapor into a mildly acidic condensate that needs a drain, and in a basement below the sewer line that means a condensate pump. The old chimney stops being the furnace's vent, and anything else still using it becomes part of the survey.

Sizing comes from a load calculation for the house at a New England design temperature, not from the nameplate of the furnace being carried out.
